Since the first day of my professional career, I’ve been immersed in the life sciences learning space. My journey began at a customer relationship management company in New Jersey, where I supported pharmaceutical sales teams.
I was proud of the work we delivered — the classroom engagement was high, the content felt sharp and reps were responsive. But I remember a lingering sense of uncertainty: What happened when they stepped out of the classroom and into their cars to call on their first healthcare provider? Did anything actually change?
That uncertainty followed me throughout my career. Years later, I led a commercial training program that was well received by every traditional metric. The feedback forms were glowing, learners praised the facilitator and the session earned high satisfaction marks across the board.
But six months later, the needle hadn’t moved. Field behaviors were unchanged. Sales data was flat. Despite our best intentions, nothing in the business was different.
This is the paradox we face in learning and development (L&D). We are often excellent at measuring what is easy – attendance, satisfaction, knowledge recall – but that doesn’t guarantee effectiveness. And in highly regulated, fast-evolving industries like life sciences, we simply cannot afford to confuse activity with impact.
As learning teams seek to operate as strategic partners rather than support functions, we must redefine what success looks like — and how we measure it. Completion and confidence are not the same as application and outcomes. To prove our value — and improve it — we need a new blueprint.
In most organizations, training is still evaluated by the basics: did people show up, did they like it and did they pass the test? These indicators are useful but shallow. They don’t tell us whether new behaviors are happening in the field — or whether those behaviors are influencing outcomes such as formulary wins, reduced adverse event reports or shorter product adoption timelines.
For life sciences teams working in competitive, regulated markets, measurement needs to evolve. Leaders are asking L&D to help solve real business problems: how to accelerate readiness for product launches, improve coaching by field managers or reduce variability in patient education delivery.
This calls for a shift in mindset. Evaluation is not a scorecard — it’s a decision-making tool. It should provide visibility into where training is creating value, where support systems need adjusting and how investments in learning connect to strategic goals.
The Kirkpatrick Model remains one of the most enduring and applied frameworks in training evaluation. Yet in many organizations, its true power remains underutilized. Too often, the model is applied as a ladder — starting with Level 1 and hoping to reach Level 4 someday. In reality, its value lies in starting with the end in mind. The model includes four levels:
Level 1 – Reaction: Was the experience relevant and engaging?
Level 2 – Learning: Did participants acquire not only the intended knowledge, skills and attitude, but also the confidence and commitment needed to perform?
Level 3 – Behavior: Are they applying what they learned on the job?
Level 4 – Results: Is that behavior leading to meaningful outcomes?
Critically, the model does not require rigid sequencing or heavy formality. Instead, it supports a practical, scalable approach rooted in performance goals. For example, when planning training for medical science liaisons, teams can start by defining the desired outcome: such as increasing quality scientific exchange with key opinion leaders and then determining which behaviors are essential, how best to teach them and how to monitor progress along the way.
This “backwards design” methodology aligns training directly with business needs. It allows organizations to design with intention and evaluate with purpose: connecting strategy, execution and evidence.
While some leaders still ask for a financial Return on Investment (ROI), most recognize that precise financial attribution is elusive in human performance systems. Financial ROI, when applied rigidly, can lead to unrealistic expectations or shallow analysis. Instead, many leading organizations are embracing two more actionable approaches:
Return on Expectations (ROE): Are we meeting the expectations set by stakeholders at the outset of the program? ROE prioritizes alignment over formulas.
Return on Performance (ROP): Are we observing behavior change that leads to performance improvement? ROP bridges learning and business data to assess progress toward defined goals.
These approaches allow for nuance. They blend hard data with stakeholder input and contextual insight. In a global pharma company, for instance, ROP might include both call activity metrics and coaching records to demonstrate how learning interventions translate into real-world behaviors.
Reinventing evaluation doesn’t mean rebuilding everything at once. In fact, the best way to build credibility is to start with one high-stakes program, something visible to leadership, tied to key outcomes and ripe for evaluation.
Here are a few strategies:
Start at Level 4: Define the business result you’re aiming to influence — faster trial enrollment, increased formulary access, reduced quality deviations.
Identify critical behaviors: What must employees do to achieve that outcome?
Design intentionally: Build experiences that prepare people not just to know, but to act.
Evaluate meaningfully: Use a mix of dashboards, field observations, manager feedback and learner input to monitor progress.
Share the story: Blend numbers and narratives to highlight impact — especially with commercial or compliance-sensitive audiences.
Progress, not perfection, is the goal. Every insight you capture strengthens your next cycle of design and delivery.
For L&D leaders in life sciences, the opportunity is clear: Redefine your role from provider to partner. In a complex, high-stakes industry, training must go beyond content. It must drive readiness, confidence, behavior change and measurable outcomes.
The shift begins with a question: What does success look like — and how will we know we’ve achieved it?
When you start with the end in mind, design for performance and measure what truly matters, you don’t just evaluate programs. You elevate the function of learning itself.
Because in the end, the real measure of training isn’t how people feel about it. It’s what changes because of it.
